I have a private conviction I have never quite committed to writing before: the room matters more than the speaker. Let me be precise about what I mean.

Let me be precise about what I mean, because it is easy to misread this as a slight against the people on stage. It isn't. The people on stage matter enormously. What I am saying is that the container they speak into changes what they say and what you hear, in ways that are not mysterious or metaphorical but entirely measurable.
I have been running events since 2012. Before The Mindful City, I spent a decade producing media — podcasts, panels, broadcast — and in all of that time, the single variable I learned to attend to most carefully was not the guest. It was the room.
**What a room actually does**
When you enter a space at 20% capacity — say, 400 people in a hall built for 2,000 — something happens before a single word is spoken. You register the empty seats. You register the distance between yourself and the stage. Your attention diffuses. Your readiness to be moved decreases.
Conversely, when you sit in a room that is appropriately sized and nearly full — 180 people in a 200-seat venue, close enough to the speaker that you can see their face shift — your nervous system is doing something different. It is tracking. The presence of other people in genuine proximity activates the social cognition that makes ideas feel consequential.
I studied psychology at Dalhousie. The research on this is not new or contested. What is strange is how rarely event producers apply it.
**How I choose a venue**
When I evaluate a room for The Mindful City, I sit in the seat I would least want. The one near the pillar. The one with the slight sightline issue. I test the acoustics by speaking at the volume of normal conversation, not projection. I look at the ratio of seats to likely attendance and ask whether the room will feel full or half-empty on the night.
I have turned down events with speakers I admire because the venue was wrong. I have added events with
